IBM's 2024 Cost of a Data Breach Report found that organizations with high levels of Shadow AI experienced breach costs averaging $650,000 higher than those with governed AI systems.

The risk isn't theoretical. When candidate data enters ungoverned AI systems, you lose control over how it's processed, stored, and potentially exposed. You also lose the ability to explain your hiring decisions, a requirement that's becoming legally mandated in jurisdictions from Illinois to Ontario.

Gartner predicts that by 2030, 40% of AI-related data breaches will be caused by improper use of generative AI, often by well-meaning employees using the best tools available to them.

The instinct to prohibit AI tools is understandable. It's also ineffective.

  1. Do you know which AI tools your recruiters use daily? Not which tools you've approved, but which tools they actually use.
  2. Can you produce an audit trail showing how AI influenced any given hiring decision? If a candidate or regulator asks how AI was used in a specific case, can you answer?
  3. Does your team have governed alternatives for high-volume tasks? Screening, summarization, reference analysis. Are there sanctioned tools for these workflows, or are people improvising?
  4. Have you tested your policy against actual behavior? Shadow AI persists because policies don't match workflows. Have you observed what your team actually does?
  5. Can you explain your AI to a candidate who asks? Transparency requirements are expanding. Could you provide a clear, accurate answer today?
